Overview

Sola Wood Flowers crafts custom sola wood blooms for weddings and events—so many that they're featured at nearly 10% of weddings in the US. As part of Karta Ventures, Sola Wood Flowers operates complex manufacturing across global facilities, managing 200+ employees and thousands of SKUs.

Before Fulfil, siloed software led to inefficiencies, costly manual work, and sluggish order timelines. By consolidating their five siloed financial and operational systems into Fulfil's all-in-one platform, Sola Wood Flowers saw tangible improvements to service, speed, and profitability.

The Challenge: Outgrowing a Patchwork Tech Stack

For years, Sola Wood Flowers used a "duct tape solution" involving separate systems for warehouse management (WMS), enterprise resource planning (ERP), order planning, and replenishment. This web of disconnected tools led to data silos, manual errors, and painful processes. At peak moments, such as during national sales campaigns, order spikes overwhelmed existing workflows.

Alex Ledoux, Co-Founder of Karta Ventures and CEO/COO of Sola Wood Flowers, notes, "If we had a sale over a weekend and got 5,000 orders, those all had to be manually gone through to manipulate the data."

Mehtab Bhogal, Co-Founder of Karta Ventures, describes their previous ERP: "I was stuck at the warehouse one day from 6:00 a.m. to 11:00 p.m. because our previous ERP was from the 90s mixed with a few stapled-on modules … The WMS was so slow that it actually costs you money."

By moving Sola Wood Flowers' operations—including inventory management, production management and warehouse management—to Fulfil, Sola Wood Flowers unlocked tightly integrated workflows and visibility across their operations. While legacy ERPs loop in third-party implementation teams, Fulfil manages all implementations in-house and takes a configuration-over-customization approach. This enables brands to work directly with the Fulfil team and go live within weeks. Switching ERPs is notorious for delays; Sola Wood Flowers managed the transition in parallel with relocating its core production and fulfillment operations abroad. Alex attests, "We implemented Fulfil while moving our production and fulfillment center from Utah to Mexico. We were on a very quick timeline, which Fulfil was happy to help with."

Mehtab adds: "Our ERP transition with Fulfil was right on schedule. The integration team was good enough to move us over during October for a complex co with manufacturing. Their team member owning the transition was always around to help. This made things infinitely faster than any other ERP transition I have done."

Operational Impact

Fulfil's order management capabilities and native integrations with Shopify, Amazon, and Faire enabled Sola Wood Flowers to streamline previously manual workflows. Faire workflows that previously had to be manually recorded in multiple systems have been automated since moving to Fulfil.

Automation through Fulfil's Shopify integration eliminated the need for up to 12 overseas team members who were previously manually manipulating order data. "That obviously saved some money, but I think the accuracy is the bigger part of that. The process is way more bulletproof," Alex says.

Accelerated Fulfillment and Production

Fulfil's production module allowed granular tracking of every manufacturing order, worker, and process. Alex notes, "We can see, at a very granular level, how long each person is spending on an order. This improved operational efficiency 20 to 30%."

Financial ROI

Fulfil's financial management capabilities have provided enhanced visibility and granular reporting into Sola Wood Flowers' true costs of goods sold, enabling them to revisit their pricing and cost structure on a product-by-product basis to further optimize margins.

Mehtab shares, "Saved 1.2% of revenue thanks to an ops improvement we found because of Fulfil's production module. My guess is we'll find maybe 2.5%, maybe 3% after we fully implement all the potential wins we have found so far. Pretty exciting."

A Platform for Growth

With Fulfil, Sola Wood Flowers launched a second production facility in India and now manages multi-country inventory seamlessly via a single platform. "We definitely would not have been able to move as quickly or as seamlessly without Fulfil," says Alex.

I think it's probably improved operational efficiency like 20 to 30%, just because we're able to manage people to a much tighter degree, people and processes I should say. We're using Fulfil for Sola Wood Flowers. We sell across several channels, have a couple different production facilities both in Mexico and India, and then do fulfillment internationally. Before moving to Fulfil, we had a classic duct tape solution. We had a separate WMS, separate ERP, separate planning and reordering replenishment logic. With Fulfil, we tied all those together. That's really what we're trying to solve: how do we get everything in one place where it's super easy to use. What separated Fulfil was the fact that the ERP side is very strong but it has an equally strong production module. For us, that means we have a 60 to 70 person production team using the production module, so every manufacturing order starts and stops, and we have very granular level reporting on each production worker's output. And then the WMS is also very strong. A lot of these ERPs in the modern day stack, their WMS is very weak. They're not really meant for large-scale batch picking or wave picking. Fulfil's WMS is super competitive across the board. We do everything in-house with production and fulfillment. So having a strong WMS and a strong production module was a big benefit. The other piece was Fulfil's channel script, which is basically how the data gets fed from Shopify or wherever your sales channel may be, with small tweaks to that data before it gets fed into Fulfil. Before using Fulfil, we sell flowers online and we have 70 different colors and you can choose three different colors. So you have basically unlimited options and you're kind of stuck against Shopify's native color variants. Before, we had a team of 10 to 12 employees manually transcribing our production orders. Now that's fully automated with metafields. In terms of being able to manipulate the data in a very automated and scalable fashion from your sales platform to Fulfil, that was a total game changer. Fulfil is very Shopify native. A lot of platforms claim they are Shopify native, but as soon as you run into any kind of nuance, the whole process breaks. For us, having one clean place that we can really invest in was great. We implemented this while we were moving our production facility from Utah to Mexico. We did both at once on a very quick timeline. Fulfil reacted and was happy to help with a timeline, which is not always the case. Sometimes you're on their timeline, not on your timeline. The level of support was well beyond what was expected. I think this is the first time we've ever paid for an implementation fee and felt good about it. We had a dedicated rep who actually knew what they were doing, who really understood the nuance of the product and also our company. We were up and running with the ERP and WMS within 30 days. Then the production module, based on our decision, we decided to wait a few months on that side. But it was very smooth. You're definitely not going to get that with NetSuite or some of the other guys in terms of speed. We can see on a very granular level how long each person is spending on a production order, and we can compare that. We can also see the time between orders, which I think is sometimes as impactful as the time spent. Our biggest win with the production module was we were able to identify employees that weren't up to par, so we could work with them to get them up to speed faster. And we were losing a lot more time between production orders than we thought. On the front-facing side, we're able to look at product type by product type and make sure our pricing and cost line up with our assumptions. In many cases they have not, so we had to redirect that. A lot of companies work off of time studies. As much as that's a helpful tool, this is real-world data on a consistent basis. The main benefit for us was that it's integrated. We didn't have to rely on two different data sources. The WMS is very good for being an all-in-one solution. We've seen a pretty significant improvement in terms of quality just because of the efficiency of being able to process production orders. Shipping speeds also improved. We do a lot of customization and made-to-order stuff. Since onboarding Fulfil, we're much faster from the day a customer places their order till the order ships. Before, we were in the 14-day range and we've cut that in half. Most custom bride orders are shipping within a week now, and a big piece of that is because we had so many manual processes before. The big thing for us is that the ERP and the system itself is consistently improving. If you look at something like NetSuite or most technology, it just doesn't really improve. With Fulfil, when I've met with the team, they're very honest about where they feel the opportunities are. They're very transparent in terms of how they're prioritizing. You feel like they're making progress on a consistent basis. You feel like you're getting more bang for your buck every year as the system continues to improve. Implementing a new ERP while moving countries is probably not what you're supposed to do. The fact that we did that speaks a lot to Fulfil. We've also launched a second production facility in India with Fulfil, and now that's fully seamless. We're able to manage inventory across our Mexico factory and our India factory. We definitely would not have been able to move as quickly or as seamlessly without Fulfil. I really believe in the software, and if you had to bet on Fulfil versus another ERP, I would definitely bet on Fulfil.
